The Honest Diagnostic

Three things show up on every first call.

01

Revenue stalled at the same number for three years

You've tried new offers, new hires, new ad channels. None of it moves the line. The bottleneck is structural, not tactical.

02

Sixty-hour weeks producing twenty percent margin

You're the most expensive employee in the company, doing the work of three roles, with nothing left over for the build.

03

Peers scaling past you with no clear playbook

People who started after you are doing four times your numbers. You can't tell if they got lucky, got bold, or got real help.

The 90-Day Shift

What changes when you stop being the company.

Before

Founder-as-bottleneck

  • × Every operational decision routes through your inbox.
  • × Revenue can't scale past your personal weekly capacity.
  • × Strategy work consistently gets pushed to weekends.
  • × You solve the same five problems on a monthly rotation.
After

Founder-as-architect

  • ✓ The system makes eighty percent of decisions without you.
  • ✓ Revenue scales because the team owns the engine.
  • ✓ Mondays are strategy time, not Slack triage.
  • ✓ Problems get solved at the system layer and stay solved.
The Method

The Operator Diagnostic isn't a framework. It's an audit.

"The vast majority of stalled founders don't need more strategy. They need someone to tell them the truth about where the actual constraint is, then sit with them while they build the system that removes it."
PHASE 01

Diagnostic week

I read your last 4 quarters of P&L, team chart, and 12 founder hours of calendar data. By end of week one, you have a written diagnosis with one named constraint, not five.

PHASE 02

Build the operating layer

Six weeks of working sessions to install the dashboards, decision protocols, and team rhythm that removes you from the critical path. No worksheets. No theory.

PHASE 03

Recalibrate quarterly

Four 90-minute calls over the next twelve months to keep the system honest as the company compounds. Included, no upsell.

What You Walk Away With

Specific shifts, measured against your own numbers.

✓

A documented operating system

The company runs on visible structure, not on your memory.

✓

15-20 hours back per week

Measured via time tracking, not vibes.

✓

A 90-day revenue plan tied to capacity

You stop selling what you cannot deliver without burning out.

✓

A leadership team that owns outcomes

Direct reports stop bringing you problems and start bringing decisions.

✓

Pricing built on transformation, not time

Margin doubles because you stop billing your worst asset: hours.

✓

Peer-bench access on call

Quiet intros to 3 alumni operators in your stage. Not a Slack.

30DAY EXIT

The 30-day honest exit.

FAQ

The questions every founder asks on the first call.

Is this group coaching or 1:1?
1:1 only. No cohort. No group calls. No Slack community. The peer-bench introductions are direct intros, not a shared room.
What revenue range does this work for?
$2M to roughly $20M ARR. Below $2M your bottleneck is usually offer or distribution. Above $20M you need an operator hire, not a coach.
How much of my time does this take per week?
Two 90-minute calls per month. Voxer is asynchronous. Most clients spend 3-5 hours per week on the work itself, including implementation with the team.
Do you guarantee a revenue outcome?
No. Anyone who guarantees a revenue number in coaching is selling something else. I guarantee the work and the 30-day exit if it's not a fit.
What if I'm not actually stuck, just want to scale faster?
Then this is probably the wrong engagement. The Operator Diagnostic is built for founders hitting a real ceiling. If the business already compounds, your bottleneck is elsewhere.
